Diagnose

Look at the business as it runs, not as the process map says it should run. Listen for the pressure, inspect the handoffs, and locate the first controllable break.

Quantify

Use the owner's own numbers wherever possible. Translate the problem into time, capacity, conversion, margin, or decision drag without manufacturing certainty.

Prioritize

Separate important from urgent, and root cause from visible symptom. Choose the smallest number of actions that can create meaningful movement.

Install

Make the decision practical through roles, expectations, rhythms, tools, language, and ownership. A recommendation without an operating home disappears.

Practice

Move from knowing to doing. Rehearse the hard conversation, the field behavior, the manager response, or the decision before pressure makes the choice.

Measure

Watch the few signals that reveal whether the work is moving. Make assumptions visible and keep illustrative math clearly labeled.

Reinforce

Return often enough to keep the gain alive. Give managers a rhythm, give the team feedback, and revise what the field proves incomplete.
